Yet, the statistics are clear: the majority of failures do not stem from a software bug, but from an organization unable to absorb the change. To address this, organizations implement change management programs. Unfortunately, all too often, <strong>change management <\/strong>is managed in an <strong>approximate<\/strong> way, based on intuition or visible resistance, but rarely measured. The result? Difficulties are smoothed over in the short term, but the initial pitfalls reappear as soon as the Go-Live occurs.     <\/p>\n\n<p>But <strong>how do you implement an efficient change strategy?<\/strong> To do this, it is essential to return to the early phases of the overall change management approach, particularly that of impact analysis.<\/p>\n\n<h2 class=\"wp-block-heading\">S\/4HANA: A Paradigm Shift, Not an Update<\/h2>\n\n<p>Understanding the impact of S\/4HANA requires understanding its philosophy. It is not a simple modernization; it is a radical transformation of value chains toward &#8220;management by exception.&#8221; <\/p>\n\n<p>Increased automation and the imposition of a strict Core Model redefine roles:<\/p>\n\n<ul class=\"wp-block-list\">\n<li><strong>Before (ECC):<\/strong> The user spent 80% of their time on data entry and transactional execution. They were the actor in the flow. <\/li>\n\n\n\n<li><strong>After (S\/4):<\/strong> The system executes the standard. Humans only intervene when the process blocks or deviates. They become the pilot of the flow.  <\/li>\n<\/ul>\n\n<p>The transformation requires new skills: analytical capabilities, understanding of cross-functional interdependencies, and autonomy in diagnostics. Two employees can experience impacts of radically different intensity: one will see their tasks simplified by automation, while the other will see their mental workload increase due to the complexity of the anomalies to be handled. <\/p>\n\n<h2 class=\"wp-block-heading\">The Dead End of the Purely &#8220;Inventory&#8221; Approach<\/h2>\n\n<p>Most S\/4HANA projects still use a method inherited from simple technical updates. They settle for listing changes by module (Finance, Procurement, Sales) in the form of functional catalogs. This vision, disconnected from the reality of work, generates three major risks for the project:  <\/p>\n\n<h3 class=\"wp-block-heading\">The Illusion of Homogeneity<\/h3>\n\n<p>It treats users as a uniform block. However, an accounts payable clerk at headquarters and a stock manager in a factory do not face the same operational pressure, even if they use the same Fiori screen. The modular approach erases local specificities and field constraints.  <\/p>\n\n<h3 class=\"wp-block-heading\">The False Simplicity of Automated Workflows<\/h3>\n\n<p>It focuses on screen ergonomics (what you click) at the expense of shifts in business actions (what you decide). For example, moving from manual paper validation to an automated workflow may seem like a technical simplification. In reality, it imposes data entry rigor upstream and a loss of flexibility that can paralyze a department accustomed to informal &#8220;arrangements.&#8221;  <\/p>\n\n<h3 class=\"wp-block-heading\">The Absence of Decision Metrics<\/h3>\n\n<p>By remaining qualitative (&#8220;Impact: High\/Medium\/Low&#8221;), traditional analysis prevents any objective comparison. Without a precise score, it is impossible to allocate resources intelligently. We end up &#8220;sprinkling&#8221; training on everyone, diluting effectiveness on low-stake topics while leaving true risk zones without adequate coverage.  <\/p>\n\n<h2 class=\"wp-block-heading\">Methodology: From Maturity Measurement to Data-Driven Management<\/h2>\n\n<p>To move beyond intuition, change management must operate a systematic conversion from qualitative to quantitative data. We follow a four-step progression. Each step produces the data necessary for the next.  <\/p>\n\n<h3 class=\"wp-block-heading\">The Change Maturity Assessment: Measuring Maturity<\/h3>\n\n<p>Before looking at how the new ERP will impact teams, we evaluate the organization&#8217;s capacity to change. The Change Maturity Assessment does not just provide a status report; it measures the gap between the teams&#8217; current maturity and their potential maturity across 5 dimensions: <\/p>\n\n<ul class=\"wp-block-list\">\n<li><strong>Vision:<\/strong> Is the purpose of the project understood?<\/li>\n\n\n\n<li><strong>Action Plan:<\/strong> Is the trajectory clear?<\/li>\n\n\n\n<li><strong>Motivation:<\/strong> What is the level of buy-in?<\/li>\n\n\n\n<li><strong>Resources:<\/strong> Do they have the time and means to invest themselves?<\/li>\n\n\n\n<li><strong>Skills:<\/strong> What is the gap between current and future expertise?<\/li>\n<\/ul>\n\n<p>To make this diagnosis objective, we use a scoring mechanism with two levels:<\/p>\n\n<ul class=\"wp-block-list\">\n<li><strong>The Baseline (Current Maturity):<\/strong> For each dimension, we ask 4 concrete sub-questions. Employees respond on a scale of 0 to 5. The average of these responses gives us the team&#8217;s &#8220;actual level&#8221; at the start.  <\/li>\n\n\n\n<li><strong>The Target (Potential Maturity):<\/strong> In parallel, a specific question defines the expected objective for project success. Instead of looking at each department separately, we follow an operation from start to finish (e.g., from quote to payment). It is during the transition from one team to another that blockages are most frequent. A task performed once a year (<em>e.g., closing<\/em>) does not have the same cognitive weight as an action repeated 50 times a day. <\/li>\n\n\n\n<li><strong>Disruption of Practice (<em>R<\/em>):<\/strong> Is it a simple screen change (level 1) or a complete overhaul of the business logic (level 5 <em>\u2013 e.g., centralization of procurement<\/em>)?<\/li>\n\n\n\n<li><strong>Criticality (<em>C<\/em>):<\/strong> What is the financial, legal, or customer impact of an error on this task?<\/li>\n<\/ol>\n\n<p>The effort formula: <strong><em>Effort = (Frequency x Disruption) + Criticality<\/em><\/strong><\/p>\n\n<p>This calculation allows for the automatic generation of a hierarchy of support needs.<\/p>\n\n<h3 class=\"wp-block-heading\">The Heatmap of Business Disruptions by Personae<\/h3>\n\n<p>To be truly effective, the analysis must move away from the abstraction of departments to be embodied in the reality of personae. Reasoning by department is often misleading: within &#8220;logistics,&#8221; the daily life of a Stock Manager is not the same as that of a Forklift Operator. The former may need to learn to manage new performance indicators, while the latter will have to modify their data entry reflexes on a mobile terminal.  <\/p>\n\n<p>It is this granularity that allows a general impact analysis to be transformed into a real action plan. By crossing the previously calculated effort score with these specific business profiles, we generate a heatmap. <\/p>\n\n<p>This visual tool becomes the project&#8217;s decision-making dashboard:<\/p>\n\n<ul class=\"wp-block-list\">\n<li><strong>Detection of Disruption Hotspots:<\/strong> The heatmap does not just list changes; it visually reveals the most critical intersections between a role and a process. Thus, &#8220;red&#8221; zones indicate the most significant adaptation efforts. <\/li>\n\n\n\n<li><strong>Arbitration and Resource Optimization:<\/strong> In any transformation project, time and budget are limited. The heatmap avoids &#8220;sprinkling&#8221; (giving a little training to everyone) in order to invest heavily where the risk of rejection or operational error is highest. <\/li>\n\n\n\n<li><strong>Personalization of the System:<\/strong> Thanks to this visibility, the nature of the support changes. We move from top-down, uniform communication to &#8220;surgical&#8221; support. It ceases to be a documentary deliverable and becomes a strategic management instrument offering three ROI levers: <\/p>\n\n<h4 class=\"wp-block-heading\">1. <strong>Rationalization of the Change Management Budget:<\/strong><\/h4>\n\n<p>Instead of spending the budget linearly, we invest heavily where the impact score is high (the &#8220;Top 20%&#8221; of risks) and lighten the system in stable areas (simple e-learning).<\/p>\n\n<h4 class=\"wp-block-heading\">2. <strong>Support Dimensioning:<\/strong><\/h4>\n\n<p>Scoring allows for the prediction of the learning curve. We can thus precisely dimension post-Go-Live support teams (hypercare) based on the actual expected complexity, avoiding ticket saturation from the first week. <\/p>\n\n<h4 class=\"wp-block-heading\">3. <strong>Management Alignment:<\/strong><\/h4>\n\n<p>Impact matrices provide department, service, site, or BU directors with factual dashboards. This facilitates resource arbitration, the definition of temporary objectives, and the securing of business continuity. <\/p>\n\n<div style=\"height:77px\" aria-hidden=\"true\" class=\"wp-block-spacer\"><\/div>\n\n<p><strong>Moving from a technical inventory logic to a human-based data improvement logic is the <em>sine qua non<\/em> condition for transforming a technical Core Model into a high-performing and sustainable operating mode<\/strong>.
